Collaborative Kintsugi: An Experiential Leadership Workshop on Trust, Resilience, and Repair

Collaborative Kintsugi is a hands-on experiential leadership development workshop built on the Japanese art of repairing broken pottery with gold. Teams work together to mend something that has been broken — and in doing so, build a shared language for navigating change, organizational strain, and the growing pains that come with scale.

But the pottery is the vehicle, not the point.

The real work happens in the creative mechanics: how a group moves from concept to metaphor, from metaphor back to concept, all through action. That loop asks the brain to process information in a way most professional environments never require but often need: circularly and metaphorically. It is a genuine cognitive stretch, and it is also the foundation of how humans actually communicate across nations, functions, cultures, and teams. When a group can build and share a metaphor, it can align on meaning long before it agrees on process. That is the skill this experience develops, and it transfers directly to the conversations leaders find hardest.

What participants develop

  • A reframe of failure as raw material for growth, not a verdict on capability

  • Non-linear, metaphorical thinking — the cognitive flexibility behind cross-functional and cross-cultural communication

  • Trust built through shared repair, made visible rather than declared

  • Resilience during rapid change, restructuring, integration, or scale

  • A common language for naming organizational strain before it hardens into resentment

  • A repeatable approach to transforming growing pains into long-term strength

Ideal for

Leadership teams, high-growth organizations, and learning and development programs focused on adaptability, trust, and sustainable performance. Collaborative Kintsugi is frequently integrated into management training curricula, program kickoffs, all-hands gatherings, and executive retreats — and works equally well as a standalone half-day session or as a recurring module within a longer leadership development track.
